TnPM在郴州卷烟厂生产设备管理体系的应用研究

【摘要】:为应对当前烟草行业正面临的越来越激烈的国际竞争,支持世界卫生组织烟草控制框架公约要求,提升烟草行业整体竞争能力,国家烟草专卖局提出了“532”和“461”发展战略,为适应新的形势,郴州卷烟厂以提升企业管理水平为抓手,以“打造成国内一流的卷烟生产点”为发展目标,纵深开展创建现代卷烟工厂活动。生产设备管理是企业管理重要组成部分,为企业的生产经营提供基础保障,直接影响企业战略目标的实现,因此,通过创新设备管理模式,提升管理水平,对企业具有重要意义。本论文在研究和分析全面规范化生产维护(TnPM)相关理论的基础上,以将TnPM理论导入郴州卷烟厂生产设备管理为研究内容。首先,论文分析了郴州卷烟厂的基本情况、组织结构、生产设备特点以及管理现状,系统研究和设计了郴州卷烟厂TnPM的推进方案,设立了郴州卷烟厂TnPM体系组织机构,确定了目标,制定了相应的的工作计划,构建了具有郴州卷烟厂企业特色的TnPM管理体系。体系主要内容有:严谨、系统地设计了的企业的检维修体系——SOON并应用于企业生产设备管理;综合运用现场管理四要素,建立现场持续改进机制,提升企业的现场管理水平;通过建立以OPL(单点课)和OPS(提案改善)为基础的员工与企业共同成长模型,建设教育型团队:建立了评估设备管理水平的千分标准化评价体系并实施应用。实践证明,TnPM管理理论完全适合郴州卷烟厂的生产设备管理,以其理论为基础建立的生产设备管理体系,系统地提升了企业设备综合管理水平,为企业实现战略目标提供了坚实的基础保障。同时,本文通过深度剖析郴州卷烟厂探索TnPM之路,总结了卷烟制造企业推进的TnPM体系经验和教训,为卷烟制造企业推进TnPM提供了可行之路,对卷烟制造企业应用TnPM具有重要的参考和借签意义。

In order to adapt to the new situation, Chenzhou cigarette Factory takes improving the management level of enterprises as the starting point and" building the first-class cigarette production point in China "as the development goal. Carry out the activities of creating modern cigarette factory in depth. Production equipment management is an important part of enterprise management, which provides the basic guarantee for the production and management of enterprises and directly affects the realization of the strategic objectives of enterprises. Therefore, through the innovation of equipment management mode, the management level can be improved. It is of great significance to the enterprise. Based on the research and analysis of the related theories of comprehensive standardized production and maintenance (TnPM), this paper takes the TnPM theory into the production equipment management of Chenzhou cigarette Factory as the research content. First of all, the paper analyzes the basic situation, organizational structure, production equipment characteristics and management status of Chenzhou cigarette Factory, systematically studies and designs the promotion scheme of TnPM in Chenzhou cigarette Factory, and establishes the TnPM system organization of Chenzhou cigarette Factory. The target is determined, the corresponding work plan is worked out, and the TnPM management system with the characteristics of Chenzhou cigarette factory is constructed. The main contents of the system are as follows: the strict and systematic design of the enterprise inspection and maintenance system-SOON and applied to the enterprise production equipment management, the comprehensive application of the four elements of site management, the establishment of site continuous improvement mechanism, to improve the field management level of the enterprise; By establishing the common growth model of employees and enterprises based on OPL (single point class) and OPS (proposal improvement), the educational team is built: a 1000-point standardized evaluation system for evaluating the management level of equipment is established and applied. The practice has proved that the TnPM management theory is completely suitable for the production equipment management of Chenzhou cigarette Factory. The production equipment management system established on the basis of its theory has systematically improved the comprehensive management level of enterprise equipment. It provides a solid basic guarantee for enterprises to achieve strategic goals. At the same time, by deeply analyzing the way of exploring TnPM in Chenzhou cigarette Factory, this paper summarizes the experience and lessons of TnPM system promoted by cigarette manufacturing enterprises, which provides a feasible way for cigarette manufacturing enterprises to promote TnPM. It has important reference and borrowing significance for the application of TnPM in cigarette manufacturing enterprises.
